What was best practice in 2020 — order the cheapest NPK blend, cross your fingers — doesn't apply in 2025. Digital platforms like the Yara app have changed what's possible for co-ops our size.

But some fundamentals haven't changed, and you should be skeptical of anyone who says otherwise. Soil testing still matters. Starter fertilizer placement still matters. The right NPK ratio for your specific crops still matters. Those principles were true a generation ago, and they're true today.

What's changed is the accessibility of expertise. Before, you relied entirely on whatever agronomic support your supplier chose to offer. Now a well-built app gives you recommendations that are more or less on par with a good consultant. Not identical — I'd still rather have a great agronomist in the room — but the baseline has risen.

What I'd Tell Other Procurement Managers

If you take one lesson from this story, it's this: the lowest quoted price is not the lowest total cost. I knew this in principle — I'd even given a talk at a local business meetup about TCO analysis. But I let a deadline and my own overconfidence push me into a decision I knew better than to make.

Our procurement process now looks like this:

  1. Every fertilizer order requires a spec sheet from a licensed agronomist. No spec sheet, no purchase.
  2. We compare at least three qualified suppliers — meaning they have to provide supporting evidence for product claims.
  3. We track yield outcomes by field and product, so vendor promises get checked against actual performance data.
